What Is a Pick List Report?
A pick list is the most operationally fundamental document in any warehouse or distribution center. It is the instruction set that tells a warehouse picker exactly what to find and retrieve from the warehouse to fulfill a customer order — which items, in what quantities, from which specific storage locations. Before a single item moves toward a shipping dock, a pick list has to authorize and direct that movement.
The quality of a pick list directly determines the quality of the fulfillment operation. A welldesigned pick list eliminates ambiguity on the warehouse floor. The picker knows exactly where to go, what to pick, and how many to take. The pick is sequenced by warehouse location so the picker follows an efficient travel path rather than crossing back and forth through the warehouse. The list clearly distinguishes between multiple units of measure where an item is stored in cases but sold in eaches. Lot numbers or serial numbers are clearly indicated where traceability is required. And the list is legible, organized, and formatted to be used in a physical warehouse environment — not a formatted-for-screen ERP report printed in six-point font.
A poorly designed pick list does the opposite. Pickers have to interpret ambiguous location codes. Items are listed in order-entry sequence rather than warehouse location sequence, causing unnecessary travel. Multiple orders with items in the same location are not batched, causing pickers to visit the same location multiple times. Quantities are unclear. And substitution information for out-of-stock items is absent, requiring the picker to interrupt their work to ask a supervisor.

Why Pick List Design Matters More Than Most Organizations Realize
Most ERP systems can generate some version of a pick list. The standard ERP pick list report is typically a functional document — it has the order number, the customer, the items, the quantities. It works, in the same sense that a handwritten list works.
But “works” is not the same as “optimized.” The standard ERP pick list typically has several operational shortcomings that accumulate into significant cost and accuracy problems at volume:
- Location sort order is missing or wrong. The standard ERP sorts by item number, order number, or entry sequence — not by physical warehouse location. A picker following a standard ERP pick list might visit Aisle 3 for item one, Aisle 12 for item two, Aisle 3 again for item three, and Aisle 12 again for item four. A location-sequenced pick list would visit Aisle 3 twice consecutively, then Aisle 12 twice consecutively. For a picker doing 40 orders per shift, this inefficiency compounds into hours of unnecessary travel time per day.
- Zone separation is absent. In zone-picking operations — where different areas of the warehouse are assigned to different pick teams — the standard ERP pick list does not separate items by zone. A picker in the receiving zone cannot start without knowing which items on the list belong to their zone and which belong to another team’s zone.
- Batch picking is not supported. Batch picking — where a single picker retrieves items for multiple orders simultaneously, consolidating travel — requires a multi-order pick list that groups items by location across orders. Standard ERP pick lists are one-order-at-a-time documents that do not support batch pick operations.
- Lot and serial number detail is not surfaced. For businesses with lot or serial number traceability requirements, the pick list must specify which lot to pick from — either FEFO (first expiry, first out) sequence for perishables or FIFO sequence for general inventory. Standard pick lists often show the item without specifying the lot, leaving the picker to make a decision they are not trained or authorized to make.
- Substitution information is missing. When a line item is out of stock, the picker discovers this at the bin location rather than knowing in advance. A pick list that pre-identifies stockouts and provides authorized substitution information allows the picker to resolve the situation without returning to a supervisor.
Types of Pick Lists
Standard Order Pick List One pick list per customer order, listing all items for that order in warehouse location sequence. The simplest approach — suitable for operations with relatively low order volumes where each order is picked individually from start to finish.
Batch Pick List A multi-order pick list that groups items across multiple orders by location — allowing a single picker to retrieve items for 5, 10, or 20 orders in a single efficient warehouse pass, then sort the picked items by order at a pack station. Batch picking dramatically improves picks-per-hour in high-volume operations at the cost of adding a sort step at pack.
Zone Pick List A pick list filtered to show only items in a specific warehouse zone, designed for zone-picking operations where different pickers are assigned to different warehouse areas. Zone pick lists feed items from each zone into a consolidation point where they are assembled into complete orders.
Wave Pick List A scheduled batch of pick lists released at defined intervals — morning wave, afternoon wave — rather than as individual orders arrive. Wave picking allows operations management to plan warehouse labor and sequence work by priority rather than processing orders one at a time in arrival sequence.
Cluster Pick List A pick list designed for use with a pick cart that holds multiple order totes simultaneously, allowing a picker to pick for multiple orders in a single warehouse pass, dropping each picked item directly into the correct order tote. Common Reporting Challenges
ERP Location Sort Does Not Match Physical Warehouse Layout
The most common pick list problem is a pick list sorted by item number or order line when the warehouse floor is organized by aisle and bin. Pickers following a standard ERP pick list travel an inefficient zigzag path. Implementing location-sequenced pick lists requires that the ERP or WMS actually knows the physical location of each item and has that location data in the right field — and that the pick list report uses that field as its primary sort key.
Multiple Units of Measure Confusion
When an item is stored in cases but ordered in individual units, the pick list must clearly communicate both dimensions — pick 2 cases from location A-03-05 to fulfill an order for 24 each, where each case contains 12. What information should be on a pick list?
